“Some people are better at being number twos”

In business, the entrepreneur or CEO at the top needs a unique set of skills to do their job perfectly. In my experience, what makes a leader great comes down to three things: having an inspiring vision for the future that others can relate to; knowing how to find the right people for the roles needed to achieve this vision and coaching them in that direction; and maintaining a relentless focus on what clients want and need, while executing the business to deliver it.

At Alex van Groningen, I learned from two very effective leaders – Alex and Melle – how this is done. During my own brief period as a manager, I discovered I’m a different type of leader. Not the centerpiece, but more of a behind-the-scenes guy: strategy, advice, and flawless execution of my own role.

In the leader’s seat, you must be very good at conflict resolution. I am not good at that. Silvio Dante, Tony Soprano’s number two (who spoke the quote above), noticed how difficult this is when he briefly took the top spot while Tony was incapacitated.

I can relate. I’m not good at dealing with unhappy people, nor does it energize me to constantly engage with others about their work and inspire them to do better. I much prefer to focus on my own job and deliver the best possible performance I can. In other words, I’m better at being number two. And I relate more to the consiglieri characters in movies.

Their bosses were often the big egos – think Michael Corleone, John Gotti, or Tony Soprano. They accomplished a lot, that’s for sure. But more than once, their number twos did things they couldn’t. A good number two understands the strategy like no other and often has an even better sense of the risks that might disrupt the strategic agenda. Like Tom Reagan in Miller’s Crossing realized that Leo shouldn’t protect Bernie Bernbaum because it would hurt their business.

Also, the consiglieri aren’t afraid to take decisive action when needed. Like when Silvio Dante whacked Burt Gervasi on his own initiative after discovering Burt was talking to their enemies in New York. In short, I relate more to number twos than to the boss in the top seat.

5. Genco Abbandando, The Godfather Part II

Genco Abbandando is a significant character in ‘The Godfather’ novel, though he hardly appears in the movies. In The Godfather Part II, he appears only in Vito’s 1920s flashback storyline, portrayed by Frank Sivero as a young man. Genco is shown as Vito’s childhood friend and ally in New York’s Little Italy, working at his father’s grocery store. Their early friendship is depicted, but he doesn’t actively advise Vito on-screen. Still, since he’s described as a legendary consigliere in the novel, I include him here.

4. Joe Armone, Gotti

In the movie Gotti, a realistic portrayal of John Gotti’s rise within the Gambino Family, Dominic Chianese (Uncle Junior in The Sopranos and Johnny Ola in The Godfather Part II) plays Joe Armone – consigliere first to Carlo Gambino and then to Paul Castellano, who was allowed to retire and start a coffee shop. There, he still gave advice free of charge. Gotti comes to see him, and Joe tells him the difficult truth: John broke the rules by whacking a boss without the commission’s approval. And now he’s breaking the oldest rule of Cosa Nostra: he’s appearing in the media. A mob boss doesn’t belong on the cover of Time Magazine, capeesh? But John Gotti, you know: you can’t tell him anything. He won’t listen to Joe’s sound advice and ends up in jail for life.

3. Tom Hagen, The Godfather

Tom Hagen served no fewer than three Corleones as consigliere: first Vito, then Sonny, and finally Michael. What makes him so effective is his supreme knowledge of law and business, which enables him to advise the Don on a wide range of affairs. The reason I rank him below numbers 1 and 2 is that Tom isn’t a very good wartime consigliere. He didn’t see through Barzini’s manipulations and the trap that eventually got Sonny killed. Still, he’s a very good guy to have in your corner.

2. Tom Reagan, Miller’s Crossing

While writing this blog, this is the first time I noticed his name rhymes with Tom Hagen. Funny, because Miller’s Crossing also starts with a Godfather-esque scene in the big boss’s office with his counselor Tom close behind him – very similar to the opening of the first Godfather film. So why is Tom Reagan a good consigliere despite acting against his boss’s will? Because of his wits, his sharp strategic mind, and his ability to see three steps ahead on the chessboard. It’s Tom who ultimately wins the gang war for his boss Leo. What more proof do you need of his skills?

1. Silvio Dante, The Sopranos

Yes, Silvio Dante is the ultimate consigliere. Extremely loyal and devoted to the Family. In The Sopranos, he constantly works on the guys, squashing dissent among the ranks and ensuring that Tony’s decisions are followed through to a T. He’s also not afraid to get his hands dirty when needed – like personally taking care of a number of rats for the crew (Jimmie Altieri and Adriana). In the final episode, when he’s in a coma, even the cold Tony seems to realize how good a friend and loyal associate Silvio has been.

An Open Letter to Bob Iger (and Other CEO’s)

Before Donald Trump was elected president, it was predicted that he would go full dictator the second time around. In his first term, he tested the waters and experienced the barriers of executive power. In the four years out of office, he figured out how he could change the game should he get in office again – helped by the Heritage Foundation, who drafted the diabolical Project 2025, an elaborate scheme to turn America into a conservative, Christian white nationalist hellhole.

So what the Trump regime is doing now is no surprise: he is implementing the authoritarian playbook step by step.

A little more surprising to me last year was how many business leaders in the US supported Trump. I thought: really? A convicted felon, con artist, and rapist with no morals whatsoever? I guess I was still pretty naive and did not realize yet that out-of-control capitalism in the United States is really in the terminal, self-destructive phase in which unlimited greed will bring down the entire system. I was naive because I thought that at least some leaders could also be a force for good and bring positive societal change.

These leaders – if they even existed – have now completely vanished. They supported Trump because they thought he would be good for business (boy, were they wrong). The level of greed is beyond appalling.

Just as appalling is the lack of push-back since Trump started his grand demolition of the former Land of the Free. I cannot name a single CEO who took a stance against Trump from a moral or even a business standpoint. Most CEOs, like Tim Cook of Apple, have sucked up to him and capitulated in advance. The disgusting tech billionaires have declared themselves morally bankrupt and decided to join the autocracy from Day 1.

The latest example of this cowardice and reprehensible behavior is Bob Iger’s (CEO of Disney) capitulation to Trump. And this is one of the most damaging instances for the nation yet. ABC, a subsidiary of Disney Entertainment, canceled the show of comedian Jimmy Kimmel. They did this after Brendan Carr, chairman of the Federal Communications Commission (FCC) and Trump sycophant, threatened to pull ABC’s license after Kimmel made remarks about Charlie Kirk’s killer’s political leanings (“We hit some new lows over the weekend with the MAGA gang desperately trying to characterize this kid who murdered Charlie Kirk as anything other than one of them and doing everything they can to score political points from it.” ) and cracked a joke about Donald Trump’s ultra short grieving process.

The canceling of a comedian on orders of the regime is really the final nail in the coffin of America’s democracy. And one man is responsible for this atrocity. I am talking about you, Bob Iger.

Iger had a good reputation, but now – with one fell swoop – he has torched it. He will go down in history as a gigantic coward who gave up to the fascists and didn’t even try to stand up to them.

And he didn’t even have to comply. The FCC doesn’t even have the power to revoke ABC’s license over their content. And besides, Kimmel hadn’t even said anything that was over the line. Compare his remarks to Fox Media Host Brian Kilmeade, who in the same week said that homeless people in the United States should get a lethal injection. A remark that has probably led to the shooting at a homeless shelter soon after. But this guy works for Fox News, which is already in Trump’s pocket, so he can get away with anything.

Bob Iger presumably did it because he wants to make deals (mergers and acquisitions), and he needs the FCC’s approval for that. So it was a cold and calculated business decision, as though morals, rules, and common decency don’t count anymore.

The irony is that Disney is the company that delivers America’s democracy this deathblow. Disney, with its classic movies about good versus evil. Disney, which was a stern advocate for inclusion and diversity. Now we know what these values really mean to them: jack shit.

Earlier this year, Disney released the second and final season of the Star Wars show Andor, the ultimate series about how to stand up to tyranny. The answer is that it takes thousands of actions by thousands of different heroes to defeat an authoritarian regime. Did you even watch that show, Bob? Then you might have picked up lines like: “The Empire cannot win. You will never be right unless you’re doing what you can to stop them.”

I think Iger, and these other gutless business leaders, made the wrong decision. For several reasons. First of all, you should never ever capitulate to a fascist leader unless perhaps your family is at risk. Otherwise, it is even better to be thrown in jail than to capitulate. Because when you do that, you’re corrupting your soul and enabling evil by which you make life more difficult for millions of people.

Secondly, if your bottom line is all you care about, this will suffer as well. Not only is Disney getting boycotted, but also Trump is wrecking the US economy. You might think authoritarianism is good for business, but only look at Vladimir Putin’s Russia to see that this is not the case. All right, the oligarchs might do okay for a while, but when things go south, they tend to start flying out of windows fast.

Thirdly, you may think that Trump is for sale, and sometimes he is, but as soon as you meet the demands of a bully he will always come back for more. With Trump, we have seen this countless times. Eventually, he will take you for everything you’ve got.

In other words, you fucked it up, Iger. Why don’t you grow a pair and go on television and tell Brendan Carr to go fuck himself and that Disney supports freedom and will resist authoritarianism in every type, shape, or form? The people will love you for it, and your bottom line will grow. Yes, you will probably lose your job, but at least you will be remembered as somebody who used his prominent position to stand up to the fascists.

Same goes for all the other CEOs out there… Shame on you for remaining silent in this time of crisis.

5 stappen om kapitalisme te repareren

Kan het bedrijfsleven de wereld veranderen? Harvard professor Rebecca Henderson, auteur van het boek Reimagining Capitalism in a World on Fire, is optimistisch. De mensheid is extreem vindingrijk en we hebben de technologie.

Maar op dit moment staat de wereld in brand. Volgens Henderson staan drie problemen centraal:
1. Degradatie van het milieu;
2. Sociale ongelijkheid;
3. Falende instellingen.

Het is in het belang van het bedrijfsleven om deze problemen op te lossen, want in een kapotte wereld valt geen geld te verdienen. De incentives zijn er. En de businesscase is volgens de Harvard-professor ook vaak goed te maken. Een bedrijf dat dit als een van de eerste heeft aangetoond is Lipton, de theedivisie van Unilever. Toen dit bedrijf liet zien dat duurzaam geproduceerde thee slechts vijf procent meer kost en dat klanten het belangrijk genoeg vonden om het marktaandeel te vergroten, sprongen alle concurrenten er ook in.

Dat het mogelijk is, is duidelijk. Welke stappen zijn er nodig om te zorgen voor een duurzame ommekeer?

1. Het creëren van gedeelde waarden
Gedeelde waarden refereren aan bedrijven die winstgevend zijn voor investeerders én tegelijkertijd waarde creëren voor alle stakeholders. Dit is een lastige balanceeract die leiders zich eigen moeten maken. Een bekend voorbeeld is natuurlijk Paul Polman, tussen 2009 en 2019 CEO van Unilever. Hij kon het ene moment een gepassioneerd verhaal houden over de zeer ambitieuze duurzaamheidsambities van Unilever en het volgende moment een manager compleet doorzagen over gemiste omzetdoelstellingen. Beide gebieden moeten dezelfde aandacht en focus krijgen, niet slechts één van de twee. Hier is moed voor nodig. Het is makkelijker om je op het volgende kwartaal te richten dan op iets helemaal nieuws.

2. Geloven in een hoger doel van bedrijven
In ons huidige op rendement georiënteerde wereldbeeld maken gedeelde waarden geen kans. Ons wereldbeeld is nu nog sterk bepaalt door econoom Milton Friedman die redeneerde dat bedrijven de aandeelhouder altijd voorop moeten stellen. Zelfs in Nederland met het Rijnlandse model is het maken van winst het primaire doel van bedrijven. Niet het winstgevend zijn als randvoorwaarde om hogere doelen te kunnen nastreven.

Het centrale idee van Friedman werkt binnen een bepaalde context, maar is vandaag gevaarlijk omdat:
– Externe effecten niet adequaat geprijsd zijn (denk aan kolen, benzine, co2-uitstoot, vlees en cement);
– Er grote verschillen zijn in kennis en skills; er zijn geen gelijke kansen voor iedereen.
– Bedrijven kunnen valsspelen door beleid in hun voordeel om te buigen.

De discussie purpose versus profit is de verkeerde, volgens Henderson. Business as usual is namelijk geen rendabele optie. Opereren binnen de grenzen van de leefwereld wordt het nieuwe normaal. Dit is zeer disruptief, maar biedt ook enorm veel kansen.

3. Herbedraden van finance
Finance is volgens velen het grootste struikelblok in het heruitvinden van kapitalisme. Zolang investeerders alleen maar zo snel mogelijk geld willen verdienen gaat het niet lukken. Maar het beperken van de macht van de aandeelhouders via wetgeving is niet noodzakelijk de beste oplossing, denkt de auteur. Als investeerders teleurgesteld zijn omdat targets niet gehaald zijn, komt dat vaak omdat ze denken dat de bedrijven slecht gemanaged worden. Er ligt een taak voor CEO’s, CFO en andere bestuurders om de lange termijn doelen duidelijk te communiceren, wat er daarvoor nodig is (investeringen), en welke returns er te verwachten zijn. Wanneer ze dat goed communiceren, zullen sommigen investeerders erin stappen. Purpose gaat uiteindelijk winnen en dat snappen investors ook, dus moet je ze als bestuurder mee weten te krijgen.

Henderson stelt dat investeerders al bezig zijn met de omslag. Larry Fink, CEO van Blackrock, de grootste investeerder ter wereld, schreef in zijn jaarlijkse brief aan CEO’s dat klimaatverandering vraagt om een fundamentele hervorming van finance. Bijna 50 procent van de investeerders wereldwijd maakt inmiddels gebruik van een vorm van ESG (Environmental, Social & Governance) data. En de meldingen van ESG in de pers namen met acht keer toe tussen 2015 en 2018.

4. Leren SAMENwerken
Veel van de huidige wereldproblemen zijn problemen van het publieke goed. Jouw bedrijf kan besluiten bomen te laten staan, maar als je concurrent ze vervolgens omhakt, ga je failliet. Industriebrede samenwerking is nodig. Er zijn een aantal randvoorwaarden om een dergelijke samenwerking te laten slagen:
– Zorgen voor transparantie in bereikte resultaten.
– Er moeten duidelijke regels zijn die worden gehandhaafd. Er kan geen tolerantie zijn voor freeriders.
– Samenwerking met lokale overheden is cruciaal.
– Verhogen van incentives voor alle stakeholders.
– De publieke opinie moet met de coalitie zijn.

5. Beschermen van het democratische systeem
Voor vrije markten om goed te kunnen functioneren moeten bedrijven grenzen hebben. Een goed functionerende overheid, nationale instituten en kritische media zijn nodig om bedrijven in toom te houden. Het is aan de overheid om ofwel economische incentives te introduceren die bedrijven stimuleren de juiste kant op te bewegen of dit af te dwingen met regulering. Ook is het de taak van de overheid om ongelijkheid tegen te gaan zodat de kansen in de vrije markten zoveel mogelijk gelijk zijn. Een dergelijke goed functionerende overheid is verre van vanzelfsprekend, Maar ze is 100 procent noodzakelijk als we kapitalisme willen heruitvinden om de grote uitdagingen van deze tijd te overwinnen.

Conclusie
Bedrijven zijn goed in incrementele verbeteringen, maar wat nodig is in deze tijd is architectonische innovatie. Bedrijven die hier eerder dan concurrenten in investeren maken kans op duurzaam succes. Dat vraagt om een andere kijk op het bestaansrecht van bedrijven. Het zijn geen vehikels om geld voor aandeelhouders te verdienen, al moeten die ook goed geholpen worden. Bedrijven zijn er om positieve veranderingen te brengen in de samenleving. Als dat nou eens het nieuwe normaal kon worden na corona…

De high maintenance klusjesman

Vorig jaar was mijn vaatwasser kapot. Met de hand afwassen wil je niet, dus wat doe je dan als je in Schermerhorn woont? Dan bel Mr. Konijn, de witwas reparateur. Mr. Konijn had een grote winkel in witgoed in het nabij gelegen Ursem. Daarbij hoorde ook een reparatieservice. Hij zag er slecht uit; zwaar overgewicht, en hij had een grauwe, sombere uitdrukking op zijn gezicht. Aan alles was te zien dat het niet goed met hem ging. Een week geleden hoorde ik dat hij failliet was. De vraag die ik stel is, ging het slecht met hem omdat zijn zaak slecht ging? Of ging de zaak slecht omdat het met hem slecht ging?

In mijn ervaring zijn het altijd de mensen die een bedrijf tot een succes maken. En ook al is het misschien wat hard om te stellen voor Mr. Konijn, maar het falen van bedrijven is ook altijd aan menselijk handelen toe te schrijven. ‘Ho wacht eens even. De economie kan toch ook tegenzitten’?, zou iemand kunnen zeggen. Tuurlijk, maar er zijn ook bedrijven die er geen last van hebben. Er bestaat een onlosmakelijke link tussen economische performance en de menselijke staat en het gedrag dat daaruit voortvloeit.

Omdat Mr. Konijn zijn telefoon was afgesloten heb ik maar een andere vaatwas reperateur gebeld, Mr. de Zwaan. Hij belde netjes terug en kwam gisteren op afspraak. Het was een vriendelijke, rustige man, die zonder al te veel poespas aan het werk ging en 45 minuten later kwam melden dat de klus geklaard was. Hij had zelfs een draagbaar pinapparaat bij zich zodat we de rekening meteen konden betalen. De prijs was ook best in orde: 70 euro. Kortom, we hebben een low maintenance reparateur te pakken die high quality werk aflevert.

Stel nou dat je me zou vragen of deze meneer de Zwaan over vijf jaar nog in business is, zou ik zonder twijfel ‘ja’ zeggen. Als je me vorig jaar had gevraagd of ik dacht dat meneer Konijn het nog een jaar zou volhouden, had ik hoogstwaarschijnlijk ‘nee’ geantwoord. De conditie van, in dit geval een persoon, is bepalend in het maken van een economische inschatting. En dat is dan ook een normale praktijk onder investeerders die voortdurend zulke afwegingen maken. Als de CEO van een bedrijf waarin zij investeren zijn vrouw verlaat voor een jonge secretaresse is dat een teken aan de wand dat hij niet meer beide beentjes op de grond heeft. Terugtrekken dus, of het management vervangen.

Wat in micro situaties toepasbaar is, kan ook in het groot. Hoe gaat Nederland het er economisch vanaf brengen de komende jaren? Er bestaat vast een krachtig verband tussen Bruto Nationaal Product en Bruto Nationaal Geluk. De inwoners van Albanië schijnen zich gemiddeld genomen niet erg gelukkig te voelen, maar hun economie staat er dan ook niet al te rooskleurig voor. Komt het ene door het andere, of het andere door het ene? Wat kwam eerst, de kip of het ei?

Economische neergang

In Nederland ging het lange tijd geweldig economisch, maar toch is het Nederlandse volk altijd overwegend pessimistisch. Of niet soms? Volgens mij wel, dus waarom ging het dan zo goed? Toch schijnen Nederlanders overwegend wel gelukkig te zijn, dus als we niet naar de buitenkant (gezeik) kijken, maar naar de innerlijke mens klopt de voortvarende economie wel.

Toch bespeurt mijn radar wel een omslag hierin. Ik heb het idee dat de mensen meer in de put zitten dan een paar jaar terug. Het is een soort nationale depressie. Hoe zijn we daarin belandt? In de politiek gebeurt er weinig om vrolijk van te worden, en ook economisch blijft er slecht nieuws binnenkomen. De economie groeit misschien wel weer heel marginaal, maar grote aantallen banen vallen structureel weg. Werkloosheid wordt niemand blij van. Paul Schnabel zei het laatst wel mooi: ‘De crisis is voorbij. Als je een baan hebt.’

Uiteindelijk gaat alles in golven, zowel de economie als het humeur van de Nederlanders. En alle golven mogen er zijn.
